Key learnings:
  • Set the right goals.
    The right goal is measurable and simple to understand. No bullishit. Examples? "Conclude the chapter". "Perform 3 experiments". "Sort all books on the shelf".
  • Acknowledge good results. When one person is doing something right go and tell him. Spend a minute explaining that you are happy because the person is doing the right thing, and do this immediately.
  • Fix issues, now.
    If someone is doing something wrong, go and tell him. Now.
    Start by saying what's wrong. State the problem, make sure there are no misunderstandings and that the facts are clear to everybody. Criticize the work, not the person. Nothing personal here.
    Say how you feel about it. "This mistakes makes me very worried about the consequences".
    Take a pause. Let the person realize what's happening.
    Then tell the person how much you trust him/her and how good you think he/she can perform. Make him/her feel important and needed for the goals to be achieved.
